Q4 & Black Friday Wholesale Planning for Straw Bag Retailers — When to Place Holiday Orders (And When It’s Already Too Late)

Most independent boutique retailers miss Black Friday on Moroccan straw bags every year. They place their holiday reorder in August, expecting it like any retail SKU. Then they learn the production lead time is 8-10 weeks, ocean freight adds 3-5 weeks, and customs takes another 1-2 weeks — so the August order arrives in the second week of December. After Black Friday. After Cyber Monday. After most of holiday gifting.

The order calendar that actually works for Q4 sales runs on dates most retailers don’t expect. Below: the four critical dates that determine whether your straw bags are on the floor for Black Friday, and what’s still possible at each cutoff.

For US East Coast delivery, add 1-2 weeks to ocean transit (typically 18-25 days vs 10-14 days to EU ports). Place orders accordingly earlier.

The four order cutoffs and what’s possible at each

Mid-August — The clean Q4 cutoff

Place a PO of any reasonable volume (up to 5,000 units across SKU mix). Full custom options available — color match, embroidery, custom shapes. Sea freight is the cheap option. Costs are at standard tier pricing. This is the order date that lets you sleep through November.

Mid-September — The compressed cutoff

Production possible up to ~2,000 units. Custom options limited to standard shapes with stock dye colors. Air freight becomes necessary for guaranteed Black Friday — adds €2-€5 per unit landed cost depending on item size. Tier pricing intact.

Early October — The expensive cutoff

Stock pulls only — whatever’s already produced and sitting in our warehouse. Quantity available depends on what’s left in stock. Air freight only. Per-unit cost ~30-50% higher than the same SKU on a standard PO. Possible if you’re plugging a hole in your assortment, not for a planned launch.

Late October — The “are you sure?” cutoff

Express air freight on stock-only items. Per-unit costs roughly double. We’ll do it for established customers, but we’ll also tell you it’s bad business. Better to skip Black Friday on this category and plan for it next year.

Volume planning — how much to actually order

The biggest mistake retailers make is not over-ordering — it’s under-ordering. Straw bags have a specific Q4 sales pattern that’s different from most categories:

  • Black Friday week — 18-22% of total Q4 sell-through (concentrated 4-day window)
  • Cyber Monday + week of — 12-15%
  • December 1-15 — 30-35% (heavy gift period)
  • December 15-24 — 25-30% (last-minute gifts; in-store traffic peaks)
  • Dec 26 to Jan 5 — 8-12% (returns and post-Christmas browsing)

Implication: ordering for Black Friday alone is wrong. Order for the full Q4 cycle, with stocking levels that survive the December rush. Most boutique retailers should order 3-4x their typical monthly stock level for Q4 to avoid running out during the December 1-15 peak.

Which SKUs sell in Q4 (and which don’t)

Straw bag Q4 sales skew different than summer. A bag that’s a top seller in June may not move at all in November. Patterns we see:

  • Strong Q4 performers — branded gift bags, embroidered/personalized SKUs, smaller crossbody styles, bags that fit the “resort gift” / “vacation gift” gifting use case
  • Weak Q4 performers — large beach totes, pure summer SKUs, casual day bags
  • Holiday-specific opportunity — gift sets bundling a small straw bag with consumables (tea, candles, oils). The bag becomes the wrapping; the consumable is the gift. Strong margin.

Plan your Q4 SKU mix accordingly. A reorder of your Top 10 summer sellers may underperform vs a curated assortment built around Q4 use cases.

Custom programs for Q4 — when to engage

If you want custom-branded straw bags for your own holiday gifting (corporate gift programs, customer loyalty rewards), the timeline is even tighter:

  • July — design conversations and sample rounds
  • Early August — full PO with embroidery / branding locked
  • September-October — production
  • November 1 — bags arrive at your warehouse, ready for fulfillment

By September, custom programs for that year’s Q4 are typically locked. The earlier you start, the more design flexibility and the lower the rush-fee burden.

Freight strategy for Q4

  • August order → sea freight. Costs €1.50-€3.50 per unit. Plenty of buffer.
  • September order → split freight. Sea-freight the bulk; air-freight a partial shipment to ensure floor stock for Black Friday week. Splits the cost.
  • October order → all air. €4-€8 per unit. Reserved for emergency restocking, not planned launches.
  • November order → don’t bother. Even air freight has 7-10 day customs uncertainties this time of year.

The retailer’s Q4 checklist

  1. By July 31 — review last year’s Q4 sell-through by SKU. Identify out-of-stock dates. Identify slow-movers to avoid reordering.
  2. By August 8 — finalize your Q4 SKU mix and quantities with us.
  3. By August 15 — PO submitted, deposit paid, production scheduled.
  4. October 1 — receive QC report from our team. Confirm shipping address.
  5. October 15-25 — goods clear customs, arrive at your warehouse.
  6. November 1 — bags on retail floor. Full month to merchandise before Black Friday.
